Here are the levers that actually work, in rough order of impact.
- Lock the design document before production: This one decision prevents more overrun than every other item on this list combined.
- Build the vertical slice first: Prove the loop is fun with placeholder art. Kill or pivot cheaply if it is not.
- Ship a minimum lovable product, not a minimum viable one: Cut features, never polish. Players forgive a small game and never forgive a janky one.
- Pick an art style that hides cost: Stylized, flat, and pixel art all scale beautifully and cost a fraction of realism.
- Reuse and modularize assets: Recolors, shared rigs, and modular environments stretch an art budget a long way.
- Use asset stores for non-signature elements: Buy generic UI kits and background props. Spend custom art money on what players actually look at.
