When nobody owns them, the first engineer to pick a data store or split a service owns them by default, and the business finds out later, which is our judgment. This guide shows what an architect does and who decides what, then gives a short test for whether your custom software development project needs a dedicated architect.

What is a software architect?

In our judgment, a software architect is the person who owns the system-level technical decisions that are costly to reverse. The Software Engineering Institute describes software architecture as the set of design decisions that shape a system’s overall structure and behavior.

Martin Fowler argued in Who Needs an Architect? (IEEE Software, 2003) that one of an architect’s most important tasks is to eliminate irreversibility. On a small team, a senior engineer often holds the role without the title, which is our judgment, not a standard. Our software architecture guide explains the subject the role works on.

What does a software architect do?

A software architect turns business goals into a system structure and keeps that structure intact from design through production. Microsoft’s architect guidance covers the full lifecycle of a workload. TekRevol groups that work into design, build, and run.

Microsoft’s architect pages cover the cloud solution architect, so applying them to every software architect is our reading.

Stage

Responsibility

Deliverable

Design

Align the technical strategy with business requirements

Written requirements and quality goals

Design

Specify the structure of the system

Design specification and diagrams

Design

Record each significant decision with its trade-offs

Decision records

Design

Test risky or novel components before the design is final

Proof of concept

Build

Do the high-risk work first and compare the build to the design

Regular checkpoints

Build

Take on technical debt only on purpose

A tracked backlog of debt

Run

Review proposed changes for cost and whether they need a redesign

Change reviews and audit support

Microsoft adds two cautions. Proof of concept code is not production code, so it should be marked disposable and rebuilt to the team’s standards. The architect’s work also continues after launch, because the same guidance has the architect review changes and support audits once the system is live.

For how a proof of concept works, see our guide to what a proof of concept is in software development.

Who decides what on a software project?

The responsibilities of a software architect cover decisions that span components and are costly to reverse. The engineering team and the product owner own the rest, as the table shows.

The table is the TekRevol Decision Rights Table. It is our judgment, and a different team could draw the lines elsewhere. It separates architecture decisions from design decisions by how many components they touch and how costly they are to reverse.

Decision

Architect

Engineering team

Product owner

Split the product into separate services

Owns

Advises

Informed

Choose the main data store

Owns

Shares

Informed

Set the top two quality goals

Shares

Advises

Shares

Pick REST or gRPC for one internal API

Advises

Owns

No role

Define the class structure inside one module

Informed

Owns

No role

Set release scope and dates

Advises

Advises

Owns

A decision moves up the table when more components depend on it. In our judgment, a cache inside one service is the team’s call until three other services start reading from it, and then it becomes the architect’s.

How is a software architect different from a software engineer or tech lead?

The role of a software architect differs from an engineer’s or tech lead’s in scope: the architect answers for the whole system, while the others answer for a part of it. The table sets the roles side by side, and it is our reading of common usage.

Role

Focus

Question they answer

Senior software engineer

One component or feature

How should this part be built?

Tech lead

Delivery for one team

How does the team ship on time?

Software architect

The whole system

How do the parts fit, and how do they stay changeable?

Project manager

Schedule and budget

When will it ship, and at what cost?

Small teams often combine roles, so one person may be both tech lead and architect. That works until the system spans several teams. For how roles and teams are organized around a project, see our guide to software development team structure.

What are the types of software architects?

Titles vary by company, so judge an architect by scope, not by label. Five labels are common, and the table gives the scope each one usually covers.

Type

Scope

Software architect

The structure of one product or system

Solution architect

Fitting technology to a business problem, often across several systems

Enterprise architect

Alignment of IT across the whole organization

Data architect

How data is modeled and moved

Cloud architect

Design and operation of cloud infrastructure

This is our summary of common usage, not a standard. Some companies use the titles interchangeably.

What skills and requirements does a software architect need?

A software architect needs enough hands-on depth to judge a design and enough communication skill to explain its trade-offs to people who do not code. Microsoft’s architect guidance asks the architect to stay clear on business requirements and to stay hands-on, because decisions should rest on experiments and real work.

In our judgment, four skills matter most: system design depth, trade-off analysis, clear written communication, and knowledge of your industry. Job requirements for years of experience vary too widely between employers to quote a reliable figure, which is our judgment. A better test is to ask what the candidate has designed and what they would change about it.

What should a software architect job description include?

A software architect job description should state the decisions the person owns and the outcomes they answer for, not a list of tools. The table gives five sections to write.

Section

What to write

Decisions owned

The kinds of choices the person makes alone, taken from the decision rights table above

Outcomes

The quality goals the person answers for, such as availability or release speed

Working relationships

Which teams the architect advises and who they report to

Required depth

The systems the person has designed and kept running

Limits

Which decisions need sign-off from the product owner or leadership

This checklist is our judgment, not a template. A job description that lists only tools hires a senior engineer, which may be the right hire, but it is not an architect.

Does your project need a dedicated software architect?

A dedicated architect pays off when more than one team builds on the same system or when the next choices are costly to reverse. Otherwise, a senior engineer can usually hold the role. Answer four questions:

Do two or more teams build on the same system?

Are you about to make a choice that is costly to reverse, such as a data store or a service split?

Does the system have strict targets for availability or security?

Is anyone unsure who owns these decisions?

Two or more yes answers point to a dedicated architect, and fewer point to a senior engineer who holds the role on purpose. That scoring is our judgment.

If you already have an architect, check that the role is working. An architecture health check shows which software architecture practices are missing, and a question nobody can answer usually means the role is empty.

How can TekRevol help with software architecture?

TekRevol is a software development company that takes the architect role on a new build or fills it on an existing system.
